What This Is
The first 90 days are a two-way commitment: you're interviewing them daily to see if you made the right hire, and they're interviewing you to see if this is a workplace they want to stay at. This checklist gives you a structured process to optimize both sides of that conversation, from day one to day ninety.
Why You Need This
- Lower turnover: New hires who go through a structured onboarding are 58% more likely to stay at least three years.
- Faster productivity: Clear expectations and tools reduce ramp-up time by 30-50%.
- Better cultural fit: Early social integration creates psychological safety and faster team bonding.
- Reduced confusion: Written plans eliminate "I didn't know" as an excuse.
Phase 1: Day 0 - Arrival & Orientation (1 Hour)
The first day sets the tone. Do these things before they arrive.
Day 0 Checklist
- [ ] Workspace ready: Desk, computer, phone, access cards, welcome packet.
- [ ] Schedule prepared: Who are they meeting? When? Where? What will be discussed?
- [ ] Team introductions: Schedule 1:1s with key team members within first 2 days.
- [ ] Company overview: Written agenda for day 1, links to key documents.
- [ ] Paperwork complete: Contracts, benefits enrollment, tax forms, time tracking setup.
- [ ] Emergency contacts: IT, HR, security, manager's backup contact.
- [ ] Transportation plan: Directions, parking, public transport, parking pass (if needed).
- [ ] First-day lunch: Invite them to join you or team lunch.
Phase 2: Days 1-30 - Role Clarity & Learning (10 Minutes/Week)
Define what they do and how they do it. Weekly check-ins prevent drift.
Week 1-4 Checklist
- [ ] Job description review: Did the actual work match expectations? Update JD if needed.
- [ ] Key responsibilities list: 3-5 things they own. Make this visible on their desk.
- [ ] Team processes documented: How does this team communicate? Slack/Teams/Email norms?
- [ ] Tools and systems onboarded: Access codes, accounts, integrations, templates.
- [ ] First major task: Small, high-impact project to demonstrate value.
- [ ] First 30-day review: 1-hour meeting. What went well? What needs adjustment?
Phase 3: Days 31-60 - Integration & Confidence (10 Minutes/Week)
They know the job. Now build the team.
Week 5-8 Checklist
- [ ] Cross-functional exposure: Meet 2 people from other departments this week.
- [ ] Present to the team: 10-minute update on their first month. Building confidence.
- [ ] Shadow sessions: Watch senior team members do their work. Ask questions.
- [ ] Peer feedback loop: One peer gives constructive feedback on their work style.
- [ ] Mid-60-day review: Adjust goals, identify skill gaps, plan upskilling.
- [ ] Celebrate wins: Document their progress in a shared note. Share it with the team.
Phase 4: Days 61-90 - Ownership & Review (10 Minutes/Week)
They're part of the team. Hold them accountable.
Week 9-12 Checklist
- [ ] Full project ownership: One project they lead, end-to-end, with support only on blockers.
- [ ] Performance goals defined: 2-3 measurable goals for their first 90 days.
- [ ] Upskilling plan: Training, courses, mentorship, or certification to support growth.
- [ ] 90-day formal review: 1-hour meeting. Praise, feedback, long-term goals, success plan.
- [ ] Long-term commitment: Review the probation period. Are we keeping them?
- [ ] Reference document: Create a "New Hire Handbook" for the next person.

Worked Example
A 10-person design agency restructured their onboarding. They reduced it from a vague "welcome them and let them figure it out" to this 90-day checklist.
Before: 70% of hires left within 9 months. Reasons cited: unclear expectations, feeling left out, no mentorship.
After: First 90-day feedback: "I knew exactly what I owned," "I felt like part of the team from day 2," "I had a clear path to be a full-time designer." 85% of hires stayed beyond 9 months.
Result: Productivity up 40%. Client satisfaction up 25%. Time-to-full-value: reduced from 6 months to 4 months.
